We identify precisely which parts need building and which the existing platform should keep. Smaller custom surface means cheaper builds, easier upgrades and fewer people needed to maintain it.
Modules are shaped with the people who will use them daily, released to a pilot group first. ERP tools that ignore this get worked around, and a worked-around system is worse than no system.
Data migration is dry-run at least twice with reconciliation reports both sides, and cutover has a rollback path. Nobody should be discovering data problems on the first live day.
Change the process where your way of working is habit rather than advantage, and customise where it genuinely differentiates you. Most estates carry expensive customisation defending processes nobody chose deliberately — they simply predate the software. That audit is often the highest-value part of the engagement.
Wrapping is usually the better first move. An API layer over the legacy system lets you build modern tools around it and migrate module by module, instead of a single high-risk cutover. Full replacement makes sense when the vendor is gone or compliance forces it.
By keeping the custom surface small, releasing to pilot groups, and being blunt when scope grows past what the business case supports. Overruns are usually not engineering failures — they are the accumulated cost of saying yes to every exception during requirements gathering.
The best ERP project is the smallest one that removes the actual constraint.
